When a customer asks for a product that is not in the standard catalog—different size, higher temperature resistance, special communication protocol, or unique mechanical interface—the company faces a non-standard product development request. Treating every request as a one-off project leads to high engineering costs, long delivery times, and difficult after-sales support. A better approach is to manage non-standard development through a structured process that balances customization with reusable modules and clear customer collaboration.

1. Convert customer language into engineering requirements

The first step is not to design immediately, but to understand what the customer really needs. Sales and engineering should jointly clarify the application scenario, operating environment, performance targets, quantity, and acceptance criteria. Core requirements must be met; peripheral requirements can be simplified or deferred. Vague expressions such as “faster,” “more durable,” or “easier to integrate” should be converted into measurable indicators, such as response time, IP rating, accuracy, interface protocol, or lifecycle. If the request is unique to one customer, it can be treated as a project; if several customers have similar needs, it should be considered for a new product variant or module.

2. Conduct technical and commercial feasibility assessment

Before committing resources, evaluate whether the non-standard product can be realized with existing technology and supply chain. Review key modules, materials, tooling, testing, and certification requirements. Estimate development cost, lead time, and not only single-order revenue but also potential repeat volume. If the customer is strategic and the order volume is initially low, consider joint investment, phased delivery, or shared risk. The evaluation should lead to one of three decisions: approve as product development, execute as one-time customer project, or reject or postpone.

3. Use modular design to control non-standard complexity

Non-standard products become expensive when every new request starts from scratch. Modular product architecture helps. Separate the solution into base platform, functional modules, interface modules, and mechanical or visual parts. The base platform carries core performance; functional modules address customer-specific capabilities; interface modules handle communication and connection differences; enclosures can be adapted to customer branding or installation. Before designing new parts, the engineering team should check whether existing modules can be reused or adjusted. In this way, a non-standard product is often a new configuration of proven modules plus limited new development.

4. Involve the customer at key milestones

A common failure mode is discovering at final delivery that the product does not fit the customer’s real working environment. To avoid this, customer review should be planned at requirement confirmation, concept design, prototype testing, and pilot production. During requirement confirmation, obtain written sign-off on specifications and acceptance criteria. At concept stage, use drawings, simulations, or 3D models to show how the solution works. During prototype testing, run field trials at the customer’s site where possible. During pilot production, collect feedback on installation, usability, and maintenance. Customer participation reduces rework, disputes, and late changes.

5. Manage risk, cost, and documentation

Non-standard projects carry higher uncertainty than standard products. Establish a stage-gate process: requirements freeze before design, design freeze before procurement of long-lead items, and test results before pilot release. Track change requests separately, because each change after freezing affects cost and schedule. Maintain complete documentation for materials, process parameters, test records, and version changes. This is especially important for repeat orders and regulatory compliance. Cost control should not be achieved by lowering safety or reliability, but by better reuse, early supplier involvement, and clear technical boundaries.

6. Turn successful non-standard products into product structure extensions

After delivery, the organization should review the project. If the non-standard solution has been requested several times or can serve adjacent customers, promote the validated modules or variant into the standard product structure. If the product remains a low-volume special with little repeat potential, keep it clearly labeled as an engineered-to-order item. Over time, this discipline helps the company evolve from “customer asks, engineer builds” to a more stable portfolio: standard products, configurable options, and clearly managed non-standard projects.

Developing non-standard products according to customer requirements is not merely a technical task; it is a way to learn from the market and extend product capability. Companies that translate customer language into engineering requirements, reuse proven modules, involve customers early, and manage change rigorously can deliver custom solutions without destroying margins or delivery performance. The long-term goal is to convert repeated customization into scalable product structure, while still remaining flexible enough to handle truly special customer needs.
